    Onshoring chemical manufacturing from China: what actually changes

    A field report from doing this reshoring lift with brands moving away from Asia-Pacific supply.

    In the last 24 months we have moved a growing number of contract chemical programs out of China, Vietnam, and Australia into our Texas plant. Some of what founders expected turned out true. A lot of it did not. Here is the field report.

    The good news

    Landed cost is closer than the sticker price. Ocean freight, port dwell, US customs, drayage, and inland trucking add up to a lot. When you add tariffs and the risk of a delayed container blowing a launch date, US manufacture often comes in flat or better on total landed cost, not on ex-factory price.

    The freight reality

    You stop shipping water. A pallet of RTU cleaner is 92% water by weight. Shipping it across the Pacific was always absurd. Onshoring lets you shift to concentrates for regional distributors and RTU only where the retailer requires it. That is a real margin move.

    IP protection actually matters

    A signed NDA in Texas is enforceable. A signed NDA with a Shenzhen contract manufacturer is a piece of paper. Founders who have been burned know this. Founders who have not been burned learn.

    What surprises people

    • Lead time on first run is longer than expected, packaging sourcing is now the bottleneck, not chemistry.
    • US MOQs for library formulas are lower than most Asia-Pacific contract shops.
    • COA and SDS documentation is dramatically better and dramatically faster in the US.
    • You can visit the plant. That single fact changes how you feel about the supply chain.

    When onshoring does not make sense

    Very high-volume commodity chemistry that ships to Asia-Pacific customers still belongs near those customers. This is not a religion, it is a math problem. Where the customer lives, the manufacturer usually should too.
